Just to be clear. Each 3 person team will be able to communicate with one another but not with any other players/teams, correct?
And how are we deciding the kingdoms, I didn't quite understand that.

If it was Anon team members would be defined ahead of the start and would communicate throughout the game. We just won't know who is running the other kingdoms.

There are a lot of moving parts here. The complaints about Magic before have been a teammate dropping or not being as involved. Is this about choosing teammates or choosing kingdoms?
I am thinking of appointing the 4 highest ranking players as team captains, then perhaps drafting secretly their teammates from the other 8. Then the captain via email gives thoughts on kingdoms to his teammates, but will do the drafting. Then the team decides who gets what kingdom from those drafted. BTW, this is a lot of work. Still open to simpler solutions.

Seems fair enough Ry Vor. I think if LD does the player draft it would be rather quick and he knows how to make it so none would know who is on what team as he does with the positions. This would also make for no hard feelings as only LD will truly know who the little kid in the corner is being picked dead last.
I would say the teams should get a couple days to talk before the draft and while drafting LD sends the picks to all members of each team as the draft progresses and should maybe give the team up to one day between picks to discuss. I know that is a 5 day period but really the draft is critical and no one wants to be force to play and pay for something they have no say in. Here is what I dug up so far. Please do respond if I do not have any information correct. 4 highest ranked (captains). Unless I missed a different name being listed in Valhalla. I think those are four excellent captains if they will accept the responsibility. Obviously this is a protracted process and I don't want anyone to think this will become the standard, but we can try it to try to get back to: if you want game long alliances - Magic (this) is the format. I would do this as a process equally for Magic, to revive that, and for Steel, to maybe stop the per-ordained alliances (because those so inclined players should play Magic). I still believe the full blooded Steel game with 15 players is the best version you can find, or the best anywhere, for that matter. Cheers.

I'll be a captain. The one thing I would really like is if a teammate drops, we have an option to replace them if we can find another player to take over the position. Even if it's after turn 6.

That was a long time ago, in our first Magic game, on about turn 16, when we were trying to apply some standards.

Not trying to sound whiny about it, just wanted to make sure it would be okay since I haven't played a team game since then. I'll take that as a 'yes'.
